They're showing as blank, dark gray rectangles. It doesn't matter how I position/rotate them.

That usually happens when textures are missing. I know you know how that sort of thing works so the next step is to see if you extracted something to the wrong place, or deleted something by mistake.

Well, that's the second thing I did, making sure the tga files were in the txt16 folder, and they are. I checked the integrity of the tga files, too, and made sure they hadn't been changed to something other than tga. I'm not having problems with any other decals, just the ones in the kit. If the problem is just those files, then I can do without them. My bigger concern is if this could be an indication of something more serious.
I'll download a fresh HDMK, and open it in a fresh NewDark install to check it out.

If you want to check another mission with lots of tga files, try Mission X.

I don't remember if you have to add a transparency property to each object. Did you copy all of the properties from a sample in the demo that came with HDMK?

Are they grey in game mode, or just in the camera view? And what version of NewDark are you using? I ask because TGAs used to be rendered as grey in OldDark in the camera viewport, but now that we have proper rendering there I haven't seen that in a long time.

They are grey in both camera mode and game mode.
I am using the HMDK gamesys - everything from the kit was copied into my mission folder.
The version of Newark is V123.
I must have done something that screwed it up. I created a new folder for the HMDK demo mission, and the decals are fine. I also copied the demo's cow into my fm's folder, and the decals look good. But then I open my own fm, and they are grey again.

Are you sure you don't have them turned 90°? The sides will appear grey.
When I created an inverted hammer decal -1699 and changed the model to hamdec1r I noticed that the new decal is much thicker than the inverted hammer decal. In Dromed at the bottom left corner you will see D, W, and H. Change W to 0 and pull the decal away from the wall. Also make sure the D dimension is larger than 0. I would set it to something like 1 and set H to 1.5 or 2, but you can use whatever you like. If you can see it from either side then it needs to be turned 90° or 270°.
